AI discovery: start with the workflow

A useful AI brief begins with the work people need to do.

Find the friction

Pick a workflow with a clear owner and recurring friction: reviewing documents, answering repeated questions or coordinating information. Record what happens today, including exceptions and the decisions people make.

Separate assistance from authority

Define what AI may draft, retrieve or recommend, and what a person must approve. A fluent response is not proof that the underlying information is correct. Keep important decisions with an accountable owner.

Check the information foundation

Identify approved information sources, access permissions and update responsibilities. If the underlying records are incomplete or inconsistent, include that repair in the scope instead of expecting AI to conceal it.

Pilot against a baseline

Compare a small pilot with the current process. Track time, correction rates, useful outputs and user feedback. Test difficult inputs and failure behaviour, not just the easiest demonstration.

Choose the next step

Expand only when the pilot meets agreed acceptance criteria. The result may be an AI assistant, a simpler workflow improvement or a decision to pause. Each is useful when it follows evidence.
